IT Manager

I worked as an IT Manager at Banib, a virtual reality technology and innovation company. In addition to managing the team and delivering the development of solutions, I was responsible for implementing policies, procedures and structuring processes. I was also responsible for the strategic alignment of the business/product with the directors, as well as aligning the development of technical solutions with commercial and customer retention goals. I was responsible for and led the development and delivery of the update of Banib Conecta, a virtual tour solution for businesses. The system was 100% rewritten due to the need for technological updates and product improvements. This work involved actions from conception, team leadership for product development, test management, launch plan and production support. I organized, established processes, transformed and optimized the performance of the IT team. I took the team to a new level with more autonomy, maturity and high productivity through agile processes and high collaboration. I developed and implemented applications for IT management, including: sprint control, product control with traceability of epics, features and stories. I established indicators to monitor the performance of the IT team, such as: cycle time and lead time. I created indicators to measure collaboration between team members and knowledge sharing among them. I developed and implemented a knowledge management application, facilitating knowledge recording and enabling the reuse of ideas and solutions through simple and quick queries. I created a dashboard to provide visibility into the statistics of shared knowledge items. The application also enabled knowledge items to be shared not only among IT team members, but also among other areas such as Customer Success and Marketing. I developed and implemented an application to simplify the Individual Development Plan process, containing skill assessments related to the respective roles/positions, feedback records from leaders and records of improvement actions with a training schedule. I created an assessment dashboard with scores by skill categories, as well as a history of skill development for all employees. I implemented technical tools to improve Banib's performance and management, such as: Hubspot, PowerBI, NewRelic, Airtable (several applications that simplified the company's governance and operations) and UserGuiding. I created an application for organizational strategic management, including the recording of strategic business objectives, goals and strategic actions. I implemented a dashboard for monitoring indicators, including several performance metrics, including: churn, NPS, Cohort analysis, several product usage metrics, sales consolidation, revenue consolidation, among others. I created and implemented a payment and invoice reconciliation control that involves validation in three entities: Payment Service (external), Banib Platform and City Hall (NFE). I led the redesign, developed and implemented, together with the Customer Success team, the new CS operation process in an objective and agile manner. This involved the automation of key points in the value chain and the implementation of product and business metrics for the operation. In 2 months, it was possible to notice a 50% reduction in the churn rate.

My responsibilities included daily monitoring of project risks, in direct collaboration with the Vice President and directors/representatives. I was also directly involved in priority and strategic projects. In addition, I established teams and selection processes, and promoted the dissemination of knowledge and the exchange of experiences.

Business Unit Leader

I worked as the leader of Squadra Digital’s Lavras unit for 6 years, focusing on .NET project execution. One of our main goals was to attract professionals in training or recent graduates, providing them with valuable first work experience. I started in 2014 with a team of six employees and, by 2020, I had expanded the team to 36 members under my management. During this period, I performed multiple functions, including recruitment and selection, establishing partnerships with universities, project management, personnel development, administrative control, in addition to being responsible for planning and executing the unit's budget. This experience was extremely important and enriching for my career both in project management and people leadership.

Project Manager

For 5 years, I led one of the teams in creating an innovative solution for the customer SEST SENAT, which controlled more than 270 units in Brazil. In a year and a half, we replaced the legacy system and continued to evolve the new system for another three and a half years. We used .Net, Angular, Sql Server and monitored the operation with New Relic. Several other projects were led by me at the Lavras unit, which had .Net development scope projects as standard. Another one worth highlighting was the SIFAMA project of the ANTT agency of government, in which I was responsible for the development of the inspection module. I have worked with diverse teams of varying seniority levels on most of these projects. I have always prioritized valuing each individual, promoting a collaborative and networked work environment. I have had the opportunity to work with the RUP model and agile methodologies.

Project Manager / Business Analyst

In a project that stood out for a sanitation company, I worked as a business process analyst and manager. I mapped the organization's primary processes, prioritized the program's roadmap, and assembled a team dedicated to process automation. Monthly deliveries generated constant value. We developed an Android application for measuring water consumption and generating invoices, which we integrated with a COBOL system. We used technologies such as .NET, BPM, BPMS, and SQL Server.

As a Process Analyst, I played a crucial role in optimizing and implementing business processes. My responsibilities included: Modeling, Analysis and Design in projects: I carried out the modeling, analysis, design and simulation of business processes, ensuring that they were efficient and aligned with business objectives. Software Quality Process Improvement (CMMI-3): I participated in the leadership and implementation of Squadra Digital's process improvement projects, ensuring CMMI-2 and CMMI-3 quality certifications, involving agile methods and continuous improvement practices. Engineering Management: I led the engineering, planning and controlling risks to ensure the success of the projects. Employee Training: I conducted employee training in the established processes. CMMI-DEV v1.3 Evaluator: I worked as a CMMI-DEV v1.3 evaluator.

Project Analyst (PMO)

As a Project Management Analyst (PMO), I performed several essential functions: I promoted and monitored project kick-offs with a focus on validations such as a well-defined purpose, risk identification and treatment, team formation and DRE. I carried out analysis of project performance indicators. I provided risk management support in software development projects. Information and Knowledge Management. I immersed myself in projects and teams to mitigate problems, identify root causes and lead actions with the team/client. Conducting the start of new customer contracts, including recruiting and selecting people, mentoring for team building, leading the first projects and understanding the business and purpose of the solutions. During this period, I had the opportunity to learn about most of the organization's projects, experience various problems, deal with risks, support solutions and take the lead when necessary. It was a great project management school for me. At the end of this period, I was invited to lead the Lavras Business Unit of Squadra Digital.

.Net Developer Analyst

I developed .NET applications for a TELECOM customer, where I had the opportunity to coordinate the team and act as a business analyst. I also developed projects for a renowned educational institution, building an e-commerce system. As a .NET developer, I technically led the team, interacting directly with the customer and ensuring the quality of deliveries and requirements gathering. During this period, I was recognized for my commitment to quality, understanding of the customer's business value, and the need for continuous improvement of development processes. I sought specializations to learn about quality models such as CMMI and agile methods, in addition to PMBOK, through a postgraduate degree in Project Management.

Delphi / .Net Developer Analyst

During this period, I had the opportunity to work on product customization for several customers. I was responsible for the maintenance and evolution of Squadra's security product, Guardian, making several improvements together with the team. I dedicated myself exclusively to a TELECOM customer for a period, taking on a great responsibility and dealing with the pressure of maintaining a product that required 24/7 availability. I also had the opportunity to work with a banking institution for an extended period, where I highlighted the implementation of digital certification. The technologies used included Delphi, .NET Framework, ASP, JavaScript, Java, SQL Server, Digital Certification and Oracle.

Delphi Developer Analyst

As part of the CONSULTBRASIL team, I was responsible for maintaining and improving a security solution, a module that integrated with several systems of the solutions we provided. I also participated in the maintenance of a Delphi component library for a software factory that developed systems for banking institutions in Brazil. The main technologies I used included Delphi, ASP, SQL Server, Oracle, JavaScript, IBM MQSeries, COM+ and DCOM. A major challenge I faced in my first year at the organization, still as a junior professional, was the on-site delivery of the SPB (Brazilian Payment System) solution, a solution linked to the Central Bank of Brazil that allowed financial transactions between institutions in a secure manner. This solution involved messaging control systems and cluster execution. I have always found it easy and enjoyable to deal with customers, constantly seeking to add value to the business.
